Your Stuck Forecast Is A Hiring Symptom, Not A Rollup Problem

When a forecast rots — same shape, same accounts, same "next month" language — most VP Sales look for the fix in the numbers. Reset the pipe. Clean the stages. Add a Friday review.

That fixes hygiene. It doesn't fix the forecast. Because a forecast that's stuck is telling you something specific: the team has a hole in it that the current headcount can't close.

The forecast is the output. The team is the input.
Fixing the output without changing the input is why boards keep asking "why haven't we hit?" for three quarters running.

The shapes I see most on the desk

Pipe is fat at Stage 2, thin past Stage 3. You've got AEs who can source. You don't have anyone who can drive commercials. Hire the closer, not the SDR.

Every deal is single-threaded — champion-to-buyer, no exec sponsor named on any opportunity over £120k. You don't need a comp reset. You need a mid-market or enterprise seat with someone who's threaded a deal to a CFO before.

Forecast slips 30–45 days every quarter, same accounts. That's not a pipe problem, it's a qualification problem — which usually means you don't have a sales engineer, and the AE is guessing at technical fit.

Renewals show up two weeks before close. No CS motion, no expansion pattern. That's not a forecast issue — it's a missing customer success hire.

The same three accounts have been "committed" for two quarters. That's not the pipe. That's a manager who can't hold the team to a real forecast. A first-line hire, not another IC.

What to do instead of rolling it up again

If the forecast is stuck, don't roll it up again. Draw the shape of the team you'd need to unstick it — then work out which of those seats you don't have. In my experience two of five don't get hired quickly enough. That's the story.
